Why a 90-Day Framework Works for PI Marketing
Personal injury marketing is often managed reactively — firms chase channels that are already saturated, respond to competitor moves, and measure success by call volume rather than cost-per-case. The result is a marketing operation that runs hot, spends heavily, and rarely knows which investments are actually producing signed clients.
A 90-day structured marketing plan solves this by front-loading the audit and strategy work that most firms skip. It forces prioritization, creates clear accountability milestones, and produces baseline data that makes every subsequent marketing decision more precise. And for PI firms specifically, 90 days is a meaningful horizon: it is long enough to see early AI search citation results, but short enough that the investment stays focused on actions with measurable short-term payoff.
The framework below is organized into three 30-day phases: audit, build, and optimize. Each phase has specific deliverables and KPIs. The entire plan is built around AI search as the primary acquisition channel — because that is where PI client discovery is moving fastest in 2026.
Days 1–30: The Audit Phase
The first 30 days are not about publishing new content or launching new campaigns. They are about understanding exactly where your firm stands across every channel that matters for PI client acquisition — and identifying the highest-ROI gaps to close.
Schema Audit
Run your top 10 practice area pages through Google's Rich Results Test and Schema.org Validator. Document which schema types are present, which are missing, and which have validation errors. For a personal injury firm, the target schema suite is: Organization (homepage), LegalService (each practice area page), Person/Attorney (each attorney bio), LocalBusiness (homepage and contact page), FAQPage (each practice area page with a Q&A section), and BreadcrumbList (all pages).
The audit typically reveals that most PI firm websites have zero or one schema type. This is actually good news — it means the technical gap is closable with a focused two-to-three-week implementation sprint. See our complete guide to schema markup for law firms for the implementation specifications for each type.
Deliverable: Schema gap report covering all practice area pages, attorney bios, homepage, and contact page. Prioritized by AI citation impact.
KPI: Number of schema types deployed vs. target suite of six.
Content Gap Analysis
Map every practice area and sub-practice area your firm handles. For each, document whether you have a dedicated page, the current word count, whether it has a FAQ section, and whether it opens with a direct-answer paragraph. Most PI firms discover they have thin coverage of high-value sub-topics: specific injury types, state-specific filing deadline guides, settlement and verdict data pages.
Deliverable: Content gap matrix showing current coverage vs. target cluster architecture for each practice area.
KPI: Percentage of target cluster pages that currently exist at adequate depth (800+ words, FAQ section, direct-answer structure).
Google Business Profile Audit
Review every GBP listing your firm has (one per office location). Document completeness across all fields: business categories, services list, hours, service area, photos, Q&A section, and post history. For PI firms, the most commonly missing GBP elements are practice area services and the Q&A section — both of which affect local AI search visibility directly.
Deliverable: GBP completeness score per location with specific gaps identified.
KPI: GBP completeness percentage for each location (target: 95%+).
AI Citation Baseline
Query 20 high-priority PI search terms across ChatGPT, Perplexity, and Google AI Overviews. Record: which queries trigger AI Overviews, which sources are cited, and whether your firm appears. This baseline is the benchmark against which all subsequent AI optimization work is measured.
Deliverable: AI citation baseline report: 20 queries x 3 platforms = 60 data points with your current citation rate.
KPI: Current AI citation rate across all 60 data points (most firms start at 0–5%).
Days 31–60: The Build Phase
The second 30 days are execution-focused. The audit has identified the gaps — now the work is closing them systematically, starting with the highest-impact items.
Schema Implementation
Deploy the full schema suite on all practice area pages, attorney bios, homepage, and contact page. Validate after each deployment batch. Schema implementation for a typical PI firm with 5–15 practice area pages and 2–8 attorneys can be completed in 10–15 business days by a developer familiar with JSON-LD.
Deliverable: All six schema types deployed and validated across the full site.
KPI: Zero schema validation errors in Google Rich Results Test and Schema.org Validator.
E-E-A-T Signal Building
Submit or update attorney profiles on Avvo, Justia, Martindale-Hubbell, Super Lawyers, and your state bar directory. Each profile should include bar admission date, law school, practice areas, and a link to the firm website. Add sameAs links to these profiles in the Person schema on each attorney bio page.
This step is unglamorous but critical: AI systems cross-reference the credentials claimed on your website against these external profiles. Attorneys with complete, linked profiles are cited at measurably higher rates than those with empty or missing directory profiles. Our full E-E-A-T buildout framework is documented in the E-E-A-T for law firms resource guide.
Deliverable: All attorneys have complete profiles on five or more legal directories, all linked from the firm website via Person schema sameAs properties.
KPI: Number of complete, linked directory profiles per attorney (target: 5+).
FAQ Content Creation
Write and publish FAQ sections for each practice area page identified as high-priority in the content gap analysis. Each FAQ section should have 8–12 Q&A pairs written in conversational, direct-answer format. Every answer must begin with the answer itself — not a lead-in. Every answer that references a legal rule must cite the applicable statute or code section. Mark each FAQ section with FAQPage schema.
Deliverable: FAQ sections live on all priority practice area pages with FAQPage schema validated.
KPI: Total number of FAQPage Q&A pairs live and validated (target: 80–120 across the full practice area cluster).
GBP Optimization
Complete all GBP fields for every office location. Add all practice area services to the services list. Publish a post introducing your firm's AI search program (e.g., "We're now appearing in ChatGPT and Google AI Overviews for your legal questions"). Seed the Q&A section with your 10 most common client questions and answers.
Deliverable: All GBP listings at 95%+ completeness. Q&A sections seeded. First post published.
KPI: GBP completeness score (target: 95%+) and Q&A questions added per listing.
Days 61–90: The Optimize Phase
The third 30 days shift from building to optimizing. By this point, the schema is live, the FAQ content is indexed, the E-E-A-T signals are deployed, and the GBP listings are complete. The focus now is measuring what's working, identifying remaining gaps, and setting up the ongoing tracking infrastructure that will guide future investments.
AI Citation Measurement
Repeat the 20-query baseline audit you ran in Days 1–30, using the same queries across the same platforms. Compare citation rates: you should see measurable improvement on queries where your schema is now deployed and your FAQ content directly answers the query. Document which queries you've entered and which remain uncited — these become the priority topics for the next content cycle.
Deliverable: AI citation performance report comparing Day 1–30 baseline vs. Day 61–90 results.
KPI: AI citation rate improvement (target: 5–15 percentage point improvement from baseline).
Conversion Optimization
Analyze traffic from AI referral sources (filter GA4 for chat.openai.com, perplexity.ai, gemini.google.com). Measure conversion rate of AI-referred traffic vs. organic and paid traffic. AI-referred visitors typically convert at 2–3x the rate of cold paid search traffic. If your AI-referred conversion rate is below organic, the issue is usually landing page relevance — the content the AI cited and the page the user lands on are misaligned.
Deliverable: AI traffic conversion analysis identifying any landing page misalignment.
KPI: AI-referred traffic conversion rate vs. organic benchmark.
Quarterly Planning
Use the data from the audit and optimize phases to build a quarterly content and technical roadmap. The roadmap should prioritize: remaining cluster page gaps, content pages where AI citations are now occurring but the pages could be improved to increase click-through, and E-E-A-T signal gaps that still exist for individual attorneys.
